Often, as organizations grow and adapt, they face the need to complete large-scale enterprise resource planning (ERP) projects. Changing programs and processes is essential to continued operations, but getting to a successful outcome is not always a given.

When they engaged Prosci, the Entertainment Company was in a period of rapid growth—going from 500 to 1,200 employees in a short time. Previous attempts at large-scale change had been unsuccessful. The current change was especially complex with a long lifecyle and high number of impacted end users. The Entertainment Company knew they would need to ensure that this time ERP change was done right, which is why they engaged Prosci to assist with the mandate.

Prosci provided Advisory Services, role-based training, and an Enterprise Change Management license to ensure the smooth introduction and adoption of the ERP project changes at the Entertainment Company. The comprehensive solution included activities such as:

Embedding Change Capability

Working alongside the client, Prosci implemented a detailed communications strategy including all-company meetings, weekly email support, and executive-level communications during crucial project milestones. Effective use of eight PCT Assessments and ADKAR surveys facilitated navigation through complex changes and restructuring phases. This was especially critical early in the process when low scores in key areas signaled a threat to project success and enabled the team to target the right areas for improvement. These assessments also helped maintain Desire and alignment on project goals for the duration of the multi-year project lifecycle. 

Building a Foundation of Trust

Given the organization’s previous challenges with change, establishing a strong foundation of trust was crucial to success. Delivering Sponsor Briefings helped activate sponsors and educate them for their roles in successful change. This paid dividends for this project and others because it helped the client built lasting change capabilities. Prosci also conducted stakeholder interviews to ensure alignment, build relationships, and provide input for tailored communication and implementation strategies.

Delivering Custom Solutions

One size does not fit all when it comes to change initiatives. We developed and delivered custom training solutions for sponsors and sponsor coalitions, and delivered it in bite-sized chunks over a period of several months. We also created a hypercare reinforcement plan to provide extra support for employees who felt they needed more training to be proficient with the new ERP system after go-live. The reinforcement plan ensured sustained outcomes and included actions to transfer sustainment ownership to the business. Finally, a Prosci license maximized the client's change management training investment while building credibility with customized materials featuring their own logo.

Results

Thanks to Prosci’s comprehensive change management approach and strong collaboration, the Entertainment Company deemed the ERP rollout and launch a success. Prosci contributed to a highly successful launch through building enhanced competence in the executive and management team and working with the Entertainment Company to support long-term adoption and desire for change. Results have been positive, immediate and tangible within the business, demonstrating the impact of change done right.

Following the success of the ERP project, the Entertainment Company engaged Prosci for another significant enterprise-wide change initiative involving product lifecycle management, building on the strength of the long-term strategic partnership that had been established.
